From Demo to Production: Deploying AI in African Conditions

A demo works because you control the room. Production works because it survives a room you don’t control — a shopkeeper on a cracked Android, one bar of signal, power that comes and goes, and no patience for a dashboard. Most AI never crosses that gap. This is the discipline for crossing it.

1. Meet the tool the user already holds. The highest-performing interface is the one requiring zero new behaviour. If your users live on WhatsApp, ship on WhatsApp — no app to download, no dashboard to learn, no password to forget. The interface should disappear into a habit that already exists.

2. Design for the failure, not the feature. In field conditions the question isn’t "what does it do when it works" — it’s "what does it do when the webhook times out, the token expires, the network drops mid-message." Name your failure modes before your features. A system that degrades honestly beats one that dazzles until it doesn’t.

3. Keep conversation state cheap and recoverable. Assume the process restarts, the connection resets, the user vanishes for three hours and returns mid-sentence. State that can’t survive interruption isn’t production state.

4. Publish the defect. When something breaks — and it will — record it plainly, in the open. A documented fallback defect is worth more than a hidden clean record: it tells the next builder exactly where the edge is, and it tells your client you don’t hide. Proof in motion, not proof claimed.

5. Don’t publish numbers you haven’t confirmed. "Field-tested in live daily operations" is a claim you can stand behind. "127 users, 45,000 saved" — if you can’t produce it on request, it’s a liability wearing a metric’s clothes. Say what’s running. Say what’s still the road. Never let one borrow the other’s confidence.

The gap between demo and production is not a technology gap. It’s a discipline gap. Close it, and an AI that impresses becomes an AI that survives.
